Problem and value

  • Related issue / agreed discussion: maintainer-requested README restructure (@tt-a1i, in an agent session); no separate issue.
  • Actual problem on the current base: before the demo video, readers scroll past a third-party disclaimer, two intro paragraphs, Trendshift, 5 flat badges, and 5 large badges. Install + first prompt appear twice ("Install, then describe your idea" and "Quick start"). The 7-sponsor block sits between the one-page-answer section and the showcase, interrupting the path from demo to first use. Agent-facing rules (supportedFixes / two repair rounds) and the full locale fallback spec are duplicated from their canonical docs. "New in 3.1" and "all 11 scenarios" are stale counts. The CityWalk link appears 4 times.
  • Intended outcome: hero → demo → (collapsed) preview → single Quick start → one-page answer → showcase → recognition → sponsors → reference. Every visual asset, demo deep link, sponsor entry, install-table row, and preview/update-check disclosure is kept.
  • Before/after evidence: diff of the five READMEs; section order below.

New order (EN/ZH/JA): See Archify in action → Preview → Quick start (install, describe, refine, stay updated) → Ask a question… → Show what matters → Community and recognition → Sponsors → Choose the right diagram → rest unchanged.

Changes:

  • Header: disclaimer shortened to one line under the sponsor line (still links #official-services); large badge row folded into the flat row (Discord, X; ZH keeps WeChat/QQ); second intro sentence dropped.
  • Quick start owns install + both prompts + "no repository is required"; the duplicate demo-section install block is removed; #start now points at Quick start.
  • How it works: locale paragraph → one line + link to archify/locales/README.md; agent repair-rule paragraph → link to archify/references/delivery-contract.md. The preview paragraph and update-check disclosure stay (README contracts and the only user-facing privacy statement).
  • Removed stale "New in 3.1" and hard-coded "11 scenarios"; merged the duplicated CityWalk/download subsections.
  • KO: only the duplicated install block merged into Quick start, moved ahead of the explainer section.

AI assistance and accountability

  • AI use: implementation and writing/translation assistance
  • Tools and model: Devin (Claude); restructured and edited all five READMEs, ran checks
  • Accountable contributor: @tt-a1i
  • Problem origin: proposed improvement from README review
  • I reviewed the submitted changes and explanation, understand their impact, and can answer questions about them. Validation results and gaps are recorded below.

Stability impact

  • Impact class: text (README prose/structure). No runtime, Skill, or build input changes; PR improvement check skipped as pure prose.
  • Preserved: all README contract tests (section order demos < preview < quick start, hero/nav, launch video IDs, DSH/Hermes rows, sponsor order, visual assets, star history last, version markers, README.md == README_EN.md, architecture examples/*.html links used by browser tests).

Tests run

Base 67f12389 (origin/dev), head ec21c86b, Node 22.

  • npm run test:focus -- test/readme-showcase.test.mjs test/preview-contract.test.mjs test/cursor-onboarding.test.mjs test/route-share-card.test.mjs test/reach-share-card.test.mjs test/real-repository-proof.test.mjs test/community-proof-intake.test.mjs test/automatic-port-spread.test.mjs test/share-card-export.test.mjs test/release-identity.test.mjs test/ci-scope.test.mjs → 95 pass, 1 fail, 1 skip. The failure (checked-in MCO artifacts are byte-reproducible…, generator meta 3.1.1-dev.1 vs 3.2.1-dev.1) reproduces identically on the base without this change.
  • node scripts/check-release-identity.mjs → ok
  • node test/golden.mjs → all checks passed (README badge checks ok)
  • node --test integrations/deepseek-harness/test/docs-contract.test.mjs integrations/hermes-agent/test/plugin-contract.test.mjs → 13 pass
  • Not run: browser suites (they only consume README examples/ links, which are unchanged). Rendered GitHub view not visually reviewed yet.

Generated with Devin

The first screen stacked a disclaimer, two intros and ten badges before the
demo, install appeared twice, and the sponsor block interrupted the path from
demo to first use. Reorder to demo -> preview -> quick start -> showcase ->
sponsors, merge the duplicated install/prompt, compact the header, link
locale and repair rules to their canonical docs, and drop stale counts.

Review in Change Stack →

📝 Summary

The READMEs move installation and prompts ahead of showcase content, consolidate duplicated examples, and link locale and delivery guidance to canonical docs. These documentation changes do not alter code or compatibility.

Reviewed base 67f1238 and head ec21c86. The author reports 95 passes, 1 failure, and 1 skip in the focused suite; the MCO reproducibility failure also occurred on the base revision. The author also reports passing release-identity, golden, and documentation-contract checks. These are author-reported results, not independently observed CI at the reviewed head. Browser suites and visual review were not performed.

The pull request updates the README in several languages. It reorganizes installation and diagram prompts, adds information about update checks and previews, and revises demo and sponsor sections. It also changes delivery-contract and locale documentation references.

Priority: Low

Estimated code review effort: 2 (Simple) | ~10 minutes

Possibly related issues

  • Issue 1077 — The pull request expands installation commands and prompts in the Quick Start sections. The issue’s requested llms.txt and agent-specific command work remains unimplemented.

Possibly related PRs

  • tt-a1i/archify#1080: Adds installation prompts and commands to the Quick Start sections revised here.
  • tt-a1i/archify#1081: Adds installation prompts and commands to the localized Quick Start sections revised here.

Full details: Contribution Scope

Explanation

PASS. The description states the current README problem, the intended demo-to-quick-start restructure, and the maintainer-requested scope. It identifies the change as README prose with no runtime, Skill, or build-input changes, and records preserved behavior and validation gaps. The diff changes only the five README files and keeps one focused documentation slice. It adds no new runtime contract, default, migration, or broad product behavior; failure and rollback semantics remain documented or linked to the delivery contract, so separate rollback handling is not applicable.

Full details: Validation Evidence

Explanation

Evidence is adequate for the main README reorder, asset preservation, and English mirror at head ec21c86 (base 67f1238). The author reports 95 passes, 1 failure, and 1 skip; the MCO reproducibility failure is reported on both revisions. The source diff changes only the five README files, and the affected internal targets exist. However, coverage and claim accuracy have material gaps: the focused README tests omit README_KO.md, while most README contracts cover only four files; no perceptual review of the changed GitHub-rendered README was performed; and the focused command does not cover the update-notifier contract. Current source also retains an inaccurate ZH manifest URL (archify.si/...) while archify/skill-release.json and update-contract tests define https://tt-a1i.github.io/archify/skill-updates/archify/stable.json. The switcher source supports github-copilot, but all changed README quick-start text names only four agents. These two documentation inaccuracies predate this PR semantically, but the PR relocates and republishes the claims without validating them. The test results are author reports, not independently observed receipts.

Resolution

Correct the ZH manifest URL and either document github-copilot in the supported-agent text or narrow the switcher claim. Add README contract coverage for README_KO.md and the canonical update URL/agent set. Render all five changed READMEs in a GitHub-compatible view and record a perceptual review. Rerun the focused documentation checks at the corrected head, retain the base comparison for the unrelated MCO failure, and link final-head CI receipts; README_JA.md and README_KO.md cause the current scope classifier to require full CI.

Correct the documented update-check URL.

The updater contract uses https://tt-a1i.github.io/archify/skill-updates/archify/stable.json, but this README documents https://archify.si/skill-updates/archify/stable.json.

Add the missing Agent switcher target.

Based on learnings for this repository, the current targets are cursor, codex, claude-code, opencode, and github-copilot. Add github-copilot here and to the corresponding supported-agent text in all four README files.

Thanks for organizing the README around the reader's first steps. We would like to continue with this documentation-only scope. The current branch conflicts with dev, which has received newer product and license changes.

Please synchronize the README edits while preserving current product claims, licensing, sponsor attribution, install instructions and links. A rendered GitHub preview of the main English and Chinese README, plus the scoped link/README checks, is sufficient; no diagram-generation benchmark or browser regression matrix is needed. The current description explicitly records that rendered review was not performed, so please keep that distinction clear and complete the personal-review confirmation when actually done. Avoid expanding this into a website redesign. Thanks again.
